The Human Dividend | AI Transformation for Vistage Groups

Three days. Three Vistage groups. One framework that resonates with business leaders.

Recently, Danielle Baldwin, author of Sparking Greatness, and a Vistage chair, invited me to present my Human Dividend™ method for AI transformation to three of her groups on back-to-back days: two CEO groups and one group of senior leaders. I want to start by thanking her. She gave me three different rooms to present this material because she believes it’s relevant to each group on their respective AI journeys.

All three sessions were held in California, and I presented each session over Zoom. That meant I couldn’t read the shift in posture when a point landed, or the quiet skepticism on someone’s face before they said anything out loud. For a topic that’s fundamentally about reducing fear, building trust, and how people respond to change, presenting without that visual feedback loop felt like working with one sense turned off. I leaned harder into the interaction with help from Danielle. The round-robin feedback at the end of each session run by Danielle became my biggest window into key takeaways.

So, what landed, across all three groups?

The idea that repeated most: this isn’t an AI strategy, it’s a business strategy. Leaders in each group said some version of that, unprompted. AI adoption succeeds or fails based on how well leadership handles fear, silence, and trust, not on which tool gets rolled out.

Two of the frameworks that got the most direct commitment to “I’m using this Monday” are the AI Trust Audit (five questions that surface what employees are actually afraid of) and the core Human Dividend (using freed-up capacity for high-value human work, not just more work). Both showed up in people’s stated next steps, not just their notes.

And one idea surprised people: the C-Scale exercise, the reminder that low-complexity work like meeting logistics is often high-impact and often under-recognized. More than one leader called that out as a blind spot they hadn’t recognized before.

I asked two anonymous poll questions in each session. This adds another layer the notes alone don’t. I asked each group whether their employees believe AI is being introduced to help them, not replace them. Group 1 came in at 85% yes. Group 2 came in at 50% yes, with 43% not sure, which is really a soft no. Group 3 came in at 100% yes. Same core material, same framework, three very different trust baselines. That gap alone made the case for the Trust Audit better than any slide could.

On AI adoption stage, most attendees across all three groups placed themselves in the early-to-mid stage of AI adoption in their businesses. This conversation landed at exactly the right moment for most of the room.

What stays with me isn’t the poll numbers, though. It’s that even without being physically present, even without reading a single facial expression, real engagement showed up when Danielle and I invited attendees to reflect and respond. One leader admitted his own fear about leading through this, and said he wanted to run the Trust Audit questions with himself first before taking them to his team. Another was already mid-rollout with no framework in place, and left with a real starting point instead of guesswork. A few pushed back in useful ways, pointing out the real tension between freed-up capacity and rising output expectations, and that reminder mattered: the goal isn’t to eliminate fear, it’s to reduce it. One person connected the discernment idea to a habit worth correcting, how easily people pass along AI output without adding their own judgment to it first. And one person said the material changed how they’ll handle an employee dynamic that had nothing to do with AI at all. That’s the sign a framework is working: it confirms that it’s not about the technology and that it’s about how people lead.
